1. Pre-work: Clarify the Problem and Stakeholders
Circulate a one-page brief summarizing the business problem, desired impact, and key stakeholders. Ask participants to submit draft outcomes ahead of time.
2. Define Outcomes (Not Activities)
Outcomes describe changes in behavior, capability, or business results. Keep them specific, measurable, and time-bound. Avoid listing tasks or deliverables.
3. Map Contributions
For each outcome, capture the concrete contributions required across functions. This creates clarity without over-prescribing roles or processes.
4. Decide Protocols
Identify decision points, escalation paths, and feedback cadences. Protocols reduce friction and enable speed with accountability.
5. Validate with Metrics
Define 1–3 indicators per outcome (leading and lagging). Make sure contributors agree on how progress is measured and reviewed.
